📧 Email lesson #1: What 2500 1:1s taught me
It took me over 16 years and 2500 1:1s to discover the recipe for a great 1:1.
Today I'm sharing that recipe with you.
But first...what exactly is a 1:1 and why do you need it?
Let me tell you what a 1:1 isn't.
❌ A 1:1 isn't a weekly status update.
✅ A 1:1 is a meeting between you and your employee to increase performance and build a better relationship.
If you're not doing regular 1:1s, you're going to struggle building a trusting relationship with your employees.
...And if you don't have a trusting relationship, nothing else matters.
That's why the first leadership skill you need to master is running great 1:1s.
What's the formula for a great 1:1?
Having done more than 2500 1:1s, I've discovered what makes a great 1:1. I call it the 3F recipe.
- The first ingredient is frequency. Great 1:1s are frequent 1:1s. The best leaders try to meet weekly.
- The second ingredient is format. Great 1:1s follow a consistent meeting format. This format keeps your 1:1 organized and your employees engaged.
- The third ingredient is focus. Great 1:1s always focus on the direct report. Whatever your direct report wants to talk about becomes the focus of the 1:1.
Lets talk tactics
- Don't start the 1:1 with work. Build a micro-moment of connection first.
- Encourage your team to bring their topics to the 1:1. This gives them a voice and shows you value their input. A shared agenda like a google doc is a game changer. (Want to see an example of a 1:1 agenda? Reply back and I'll send it to you)
- Instead of talking all the time. Learn to listen more and ask lots of questions. (Want a list of 24 coaching questions? Reply back and I'll send them to you)
- Praise your people. When you praise employees in the 1:1. Your employees are 4X less likely to dread their 1:1 (Research from HUMU)
- Show up prepared to your 1:1 (Step-by-step guide)
Before you go, remember your 1:1 checklist:
- Aim for a weekly 1:1
- Show up prepared
- Ask more questions
- Start a shared agenda
- Praise your employees during the 1:1
